HVAC Repair vs. Replacement: How to Decide

A practical guide for NC homeowners — not a sales pitch. We'll walk through the real factors that determine whether repair or replacement makes more financial sense for your situation.

Junior Collins HVAC has a repair-first philosophy. We don't push replacement when repair makes sense. Call (336) 874-2168 for an honest assessment.

The Starting Point

The 50% Rule

The most useful rule of thumb in HVAC: if the cost of the repair exceeds 50% of what a replacement system would cost, replacement typically makes more financial sense.

For example: if a new system installed would cost $6,000, and the repair quote is $1,500, that's 25% of replacement cost — repair is almost certainly the right call. If the repair is $3,500, that's nearly 60% of replacement — and you'd be spending that much on a system that still has aging components, declining efficiency, and no warranty reset.

The 50% rule is a useful starting point, but it's not the complete picture. A 10-year-old system with one repair is different from a 10-year-old system with its third repair this year. Here's how to think through the rest of it.

When Repair Makes Sense

Factors That Favor Repair

System is under 10 years old

A well-maintained system under 10 years old almost always has useful life remaining. Repair costs at this age are typically lower and the system still has many years of efficiency ahead.

Repair cost is less than 30–40% of replacement cost

If a repair costs $500 and a new system is $6,000, repair is almost always the better financial decision. The '50% rule' — repair if the cost is below half the replacement price — is a useful guideline.

No history of frequent breakdowns

A single repair on an otherwise reliable system is rarely cause for concern. If this is the first meaningful repair in several years, fix it and move on.

System is still using R-410A refrigerant

R-22 refrigerant is no longer manufactured and is extremely expensive. If your system uses R-22 (most systems installed before 2010), any refrigerant work becomes costly — a strong reason to consider replacement.

When Replacement Makes Sense

Factors That Favor Replacement

System is 15+ years old

Most HVAC systems have a useful life of 15–20 years. A 16-year-old system with a major repair is often money spent toward replacement — the new repair doesn't reset the clock on everything else that's aging.

Multiple repairs in the past 2 years

Frequent breakdowns are a signal that the system is deteriorating broadly — not just one component. Each repair becomes less cost-effective as the next one approaches.

Energy bills have increased significantly without explanation

Older systems lose efficiency over time regardless of maintenance. If your bills have crept up 20–30% without a change in usage, a new system may pay back its cost through savings faster than you'd expect.

Comfort problems that persist despite repairs

If some rooms are always too hot or too cold, if the home feels humid despite the AC running, or if the system struggles to reach setpoint on moderate weather days — these may be fundamental sizing or equipment issues that repair can't fix.

Compressor failure on an older system

The compressor is the most expensive component — replacing it on a 12+ year old system means spending most of the cost of a new unit on one part, with no improvement to system efficiency or reliability on everything else.

R-22 refrigerant system needing recharge

R-22 costs $100–$200+ per pound due to phase-out. A leak repair and recharge on an old R-22 system can cost more than $1,000 — money that is pure waste if the system fails elsewhere within a few years.

Replacement Reality

What Goes Into the Cost of a New System

A complete replacement in our service area typically runs $4,500–$9,000 installed, depending on these factors:

Equipment tier

Entry-level (SEER2 14–15), mid-tier (SEER2 16–18), and premium (SEER2 18+) systems vary by $500–$2,000 in equipment cost. The right tier depends on your usage patterns and how long you plan to stay in the home.

System size

Larger homes require larger equipment. A properly performed Manual J load calculation determines the correct size — we never guess. Oversizing saves nothing and creates comfort problems.

Ductwork condition

If the existing ductwork needs modifications, repairs, or insulation improvements to work with new equipment, those costs are part of the total picture.

Electrical upgrades

Some replacement equipment may require a dedicated circuit or updated disconnect. We identify these needs during the estimate visit.

Permits and inspection

NC requires permits for HVAC replacements. We handle this as a licensed contractor. Permit costs are included in our quotes.

Federal Tax Credits for High-Efficiency Equipment

Qualifying heat pump systems may be eligible for up to $2,000 in federal tax credits under the Inflation Reduction Act (2023–2032). This can meaningfully reduce the net cost of a replacement. Availability and eligibility requirements may change — verify with your tax advisor and ask us which equipment qualifies when we prepare your quote.

Our Approach

What to Expect From a Junior Collins HVAC Assessment

🔧

We diagnose before we recommend

We won't recommend replacement from a phone call or without seeing the equipment. Every assessment starts with a proper diagnosis of what's actually happening.

⚖️

We show you both options

For any situation where replacement is worth considering, we'll show you the repair cost, the replacement cost, and an honest breakdown of which makes more financial sense for your situation.

🏠

We consider your specific circumstances

How long you plan to stay in the home, your energy usage, the condition of the rest of the system — these all matter. A replacement that's right for one homeowner may not be right for another.

✅

We'll repair it if repair is the right call

We have no incentive to push replacement when repair makes sense. We're not commissioned sales representatives — we're HVAC technicians who earn your repeat business by being straight with you.

Not Sure What Makes Sense for Your System?

Call Junior Collins HVAC. We'll assess your system honestly and give you a straight answer on whether repair or replacement is the smarter move — no pressure, no sales pitch.
